The calendar says the meeting lasted 45 minutes. The work tells a different story.
One person spent half an hour finding the latest forecast. Another joined cold and used the first ten minutes to reconstruct what had changed. After the call, the project lead rewrote the recap, clarified two decisions in chat, moved an action item into the tracker, and answered the same question twice for people who could not attend.
The meeting was not a 45-minute event. It was a loop with a poorly designed entrance and no proper exit.
That distinction matters more as AI takes on summaries, preparation, search, and follow-through. A faster transcript does not repair a broken loop. It can simply make an incomplete account travel faster. The useful unit of meeting productivity is no longer time in the room. It is how reliably a question becomes a shared decision and then becomes coordinated work.
The calendar block hides most of the cost
A 2025 Deloitte study commissioned by Zoom estimated that employees spend almost 25 hours a week preparing for, participating in, or following up on meetings, with fewer than ten of those hours inside the meetings themselves. The sponsor and methodology matter when interpreting any vendor-backed research, but the basic pattern is familiar: most meeting work lives around the call, scattered across documents, chat, email, calendars, and task systems.
Recent product launches are responding to that reality. In August 2026, Zoom described its direction as connecting capture, context, and action across meetings and surrounding tools, so a conversation can lead to a draft, workflow, or completed task. That is a product claim, not neutral evidence that every workflow is solved. It still signals where the category is going: the meeting boundary is dissolving.
The risk is that teams automate each fragment without designing how the fragments fit. A pre-read is generated but nobody knows which part matters. A live summary is accurate but does not show whether a statement is a decision, an assumption, or an open question. Action items appear after the call without the context that made them sensible.
To fix this, design three connected moments: the runway, the room, and the landing.

Build a short runway, not a larger pre-read
Preparation fails when it becomes a test of endurance. A twelve-page document may contain everything and orient nobody.
The runway should answer four questions in a form someone can scan in two minutes:
- What changed? Name the new fact, constraint, or disagreement since the last useful conversation.
- Why meet now? Explain why live discussion is better than another comment or message.
- What must leave the room? Choose an output such as a decision, a ranked set of options, a risk assessment, or a clear owner for further investigation.
- What is not in scope? Protect the conversation from the nearest tempting detour.
This is deliberately smaller than an agenda. An agenda says what subjects will be visited. A runway says what movement the meeting must create.
There is also reason to be modest about preparation prompts. A preregistered Microsoft Research field experiment involving 361 employees and 7,196 meetings tested brief pre-meeting goal reflection. The intervention did not produce a statistically significant improvement in reported meeting effectiveness. Yet the researchers found changes in awareness and behavior across both treatment and control groups, apparently because the post-meeting surveys also prompted reflection.
The practical lesson is subtle: writing a goal before the call may help, but the value comes from maintaining and revisiting that goal, not completing a form once.
Keep a live orientation, not a perfect transcript
Inside the meeting, people need to know where they are in the reasoning. A transcript preserves sentences. Orientation preserves the shape of the work.
Keep a simple live view with four states:
- Question: What are we trying to resolve right now?
- Evidence: Which facts or observations are changing the group's view?
- Decision state: Is the current position proposed, agreed, conditional, or deferred?
- Open edge: What uncertainty remains, and does it block the output?
This view should change as the conversation changes. If a customer dependency turns an apparent yes into a conditional yes, the record should show that transition. If the meeting discovers that the original question was wrong, rewrite the question rather than forcing the discussion back onto an obsolete agenda.

In a Microsoft Research study with 15 knowledge workers, passive visual feedback helped people stay oriented, while more active interventions could trigger immediate reflection but also risked disrupting the conversation. The researchers recommend adjusting the intensity and timing of support while preserving human control over when the system speaks up.
The best live support behaves like peripheral vision. It makes drift, ambiguity, and missing context easier to notice without competing to become the loudest participant.
Give the meeting a landing
The final five minutes should not be sacrificed to the discussion that ran long. They are where the meeting becomes usable.
Compare the ending against the runway. Did the group produce the promised output? If not, say what it produced instead. Then capture only three things:
The decision: Use one sentence, including any condition that would change it.
The next movement: Record the smallest meaningful action, its owner, and the checkpoint when progress or blockage becomes visible.
The return path: State where a correction, new fact, or completed result should appear so the next conversation does not begin with another search.
That last field is easy to miss. A recap sent by email and an action item placed in a tracker can drift apart within hours. The return path tells the team which artifact is authoritative and how new information reconnects to the decision.
Microsoft researchers call the broader challenge "temporal work": people need to understand projects across immediate recaps, transitions between meetings, and longer time horizons. Their design research suggests that AI can help fuse transcripts, recordings, and slides, but also emphasizes combining machine output with human annotation and keeping important information visible as goals move across time.
In ordinary team practice, that means the meeting should leave behind a compact bridge, not a large archive that everyone must reinterpret.
Audit the loop, not the number of meetings
Cutting recurring meetings can be useful, but count alone is a crude measure. A deleted call that creates twelve clarification messages may have moved the cost rather than removed it. A well-designed 25-minute decision meeting can save days of parallel guesswork.
Review a small sample of meetings each month and ask:
- Could attendees identify the intended output before joining?
- Did the live record distinguish decisions from possibilities?
- Could an absent colleague understand the result without replaying the whole conversation?
- Did the action retain its condition and return to the shared record?
- Did the next meeting start with new information, or repeat old reconstruction?
Those questions reveal whether the loop carries context or leaks it.
